AI awareness means people recognize the tools and may have tried them. Operational adoption means a recurring workflow has new inputs, responsibilities, controls and measurements because AI is part of how the work now runs.

The awareness trap
A technology can feel universal because everyone can name it. That does not show whether it has changed budgets, job design, customer delivery or the software stack.
What operational adoption looks like
A real operating change names the user, input, model task, human decision, output, quality check and failure response. It is repeated and measured rather than demonstrated once.
A simple audit
Choose one department and trace a weekly task from trigger to result. If the task, responsibility and quality controls are unchanged, awareness has not yet become deep adoption.
